A material substitution should be assessed against the project's application and approved specification before it is purchased or installed. Similar appearance, a lower price or immediate availability does not establish equivalence. ## Record the proposed change precisely

Identify the original product, proposed alternative, manufacturer, grade, dimensions and relevant characteristics. Ask why the substitution is proposed and which quantity or work area is affected. Keep the current approved submittal and sample available for comparison.

Do not treat a source change as purely commercial if it alters the evidence or product characteristics on which approval relied. The review should follow the actual material, not only the label used on the order.

## Obtain the relevant technical evidence

Request the documents, samples or tests the project's reviewer needs. Assess related system components where applicable. A substitute may affect preparation, installation or compatibility even when the main material looks similar.

For example, changing a finish product may also require review of an adhesive, trim or preparation layer. The technical team should assess the combination rather than approve each item separately without considering their interaction.

## Review quantity, cost and programme effects

Ask whether the alternative changes pack size, coverage assumptions, lead time or handling. Use quantities and allowances approved by the responsible project team. Purchasing should not invent performance or wastage assumptions to make the substitute appear economical.

Have the commercial owner review the price change, credits and any committed original stock under the agreement. An alternative described as an upgrade still requires an explicit decision.

Ask whether the substitute requires a different quantity calculation or pack rounding. Keep that review with the responsible project team so an apparently equal replacement does not leave the work area short of material or create unplanned surplus.

## Update the accepted baseline before supply

Record approval conditions and communicate the revised reference to the trader, receiving team and installation owner. Mark superseded instructions clearly. The delivery should be identifiable as the authorised alternative rather than another unexplained mismatch.

At receipt, apply the relevant inspection and release process and preserve batch records. A controlled substitution can help a project respond to availability changes, but it should leave a traceable decision about the exact material and application. It should not make programme pressure the reason technical evidence and purchasing records fall out of step.
