A useful engagement makes the evidence, decision and next action explicit before the final presentation.

## Asking for everything to improve

Define one problem or decision that matters now. A request to increase growth, reduce costs and improve every process can produce generic recommendations that are difficult to prioritise. A bounded question lets the consultant investigate enough detail to support a useful answer.

For example, improving quotation turnaround is more manageable than fixing sales when the business cannot yet explain where enquiries wait or why customers do not receive timely offers.

## Buying the first explanation offered

Ask how the consultant will test assumptions and what evidence would change its view. Do not select a solution merely because it confirms the owner's first impression. Staff effort, process design, information quality and customer behaviour can produce similar symptoms with different remedies.

A consultant who identifies uncertainty may be doing more useful work than one who immediately recommends a standard software package or workshop.

## Confusing recommendations with adoption

Clarify whether the engagement includes a pilot, staff instructions and implementation support. Assign an internal owner to accepted actions. A report does not change a routine if employees do not know what to do differently or lack the authority to do it.

For example, delegating approval without giving staff reliable capacity information can create errors rather than reduce interruptions to the owner. The change needs to be tested as an operating arrangement, not only approved as a slide.

## Ignoring boundaries and incentives

Identify specialist questions that need qualified legal, financial or technical advice. Ask about referral relationships with vendors the consultant recommends. The business should retain responsibility for the purchasing decision and use the relevant supplier checks.

Review the final deliverable against the original question, evidence and scope. Record what worked and what remains unresolved before commissioning another stage. The best outcome is a business that can make a better-supported decision and operate a clearer routine, rather than one that accumulates presentations while remaining dependent on someone else to explain what should happen next.
