## State the decision criteria

Set the role of human review and keep it consistent during the evaluation. If staff correct the product's output, record that effort rather than presenting the corrected result as fully automatic. The service may still be valuable, but the buyer needs an honest account of how the result was achieved.

## Use representative controlled cases

Include ordinary cases and a reasonable range of exceptions the workflow encounters. Keep sensitive information within the buyer's approved process and use synthetic data where it can answer the question. Do not choose only easy examples that make the product appear complete while avoiding the difficult work it would face after adoption.

Record which conditions are excluded from the test. A pilot limited to one language, site or input format supports a conclusion about that scope. Additional contexts may require further evidence before the buyer expands the product's use.

## Observe the operating burden

Track setup, troubleshooting and the assistance needed from the supplier. Ask users whether they can recognise an uncertain or incorrect output and recover through the agreed process. A fast result that requires extensive hidden checking may offer less practical improvement than the demonstration suggests.

Separate product defects from missing inputs or unclear requirements. Assign each issue an owner and decide whether a correction or retest is necessary. Preserve the evidence so a later rollout team can understand the limitations rather than repeating the same discovery work.

## Make a bounded conclusion

Choose adopt, revise and retest, or stop, with reasons linked to the original questions. If adopting, identify the production-readiness work still required. If stopping, preserve useful learning and close access through the agreed process. A well-run pilot can be successful even when it prevents an unsuitable purchase, because it gives the buyer a defensible decision before a larger commitment.
