A business consultant should be assessed on the agreed investigation, clarity of findings and usefulness of the handover. Business results matter, but they can depend on implementation, market conditions and decisions outside the engagement. Separate the consultant's delivery from the wider outcome so the review remains evidence-based.

## Start with the accepted scope

Compare completed interviews, observations, analyses and deliverables with the agreement and authorised changes. Identify dependencies on staff access or missing records. A fair review should not judge the consultant against an expanded expectation that was never agreed.

Ask whether the work answered the original operating question or explained why more evidence was needed. A responsible finding of uncertainty can be useful; a confident recommendation unsupported by the investigation is harder to rely on.

## Review the quality of reasoning

Check whether recommendations can be traced to observations and whether alternatives or trade-offs are explained. Ask the internal process owner to assess whether the proposed action fits the actual workflow. Specialist matters should be reviewed by the relevant qualified person.

For example, a recommendation to centralise an approval may reduce inconsistency but create another bottleneck. The deliverable should make that trade-off visible rather than describe the change as an unconditional improvement.

## Assess staff usability and independence

Ask whether staff received instructions, responsibilities and review points they could use. If a pilot was included, examine its evidence and the way exceptions were handled. A routine that works only while the consultant personally coordinates every step may not meet the intended handover requirement.

Review any vendor recommendations and disclosed commercial relationships. The business should be able to understand the purchasing rationale without relying on the consultant's endorsement alone.

## Record specific improvement actions

Identify what worked and what should change in a future engagement: a narrower brief, better access planning, clearer evidence definitions or more practical handover materials. Avoid reducing the relationship to a satisfaction score that hides a material scope or reasoning problem.

Where the business has implemented recommendations, review outcomes separately with the relevant context. Do not attribute every improvement or setback to the consultant without a sound basis. A useful performance record explains the quality of the professional service purchased and helps the SME commission a more effective next assignment.
