Management-consulting onboarding should establish how analysis will lead to decisions and implementation. A contract and a kickoff presentation do not resolve who owns the problem, which data can be trusted or what the consultant may ask employees to do. Build the engagement around a named sponsor, an agreed decision and a practical working relationship with the people affected.

## Define the decision the engagement must support

Write a short problem statement describing the current situation, its business consequence and the decision required. Separate confirmed facts from assumptions. An instruction to improve efficiency is too broad unless the team knows which process, population and outcome are in scope.

Agree what the consultant will deliver and what remains the buyer's responsibility. Distinguish diagnosis, recommendation, implementation support and ongoing management. If the engagement ends with recommendations, do not imply that the consultant has also committed to achieving operational results after departure.

## Establish sponsorship and working authority

Name the executive sponsor, day-to-day buyer lead and consultant engagement lead. Identify the managers who own the processes being reviewed. Explain who may approve scope changes, request data and decide between conflicting stakeholder preferences.

For example, a procurement operating-model review may require input from finance, operations and business units. The consultant should not resolve their competing priorities by collecting whichever views are easiest to obtain. The sponsor needs a decision route for issues that cross departmental authority.

## Prepare data and access deliberately

Create a data request list with purpose, owner and availability. Give the consultant only the access needed for the engagement and use the buyer's approved sharing arrangements. Confirm how confidential documents, interviews and working files will be handled and returned or retained under the agreed terms.

Ask the consultant to identify known data limitations early. A missing baseline may change the proposed method or the confidence of a recommendation. Record those limitations instead of allowing an attractive chart to imply that incomplete information is comprehensive.

## Test the working model in the first milestone

Use an early deliverable to verify problem framing, evidence quality and stakeholder engagement. Ask the consultant to show how findings connect to the agreed decision, including uncertainty and alternative explanations. Resolve gaps before the team produces a full recommendation pack. Effective onboarding gives the engagement a usable governance structure and makes the eventual handover easier because ownership was established from the start.
