A technology pilot at one location does not automatically establish readiness across a business. Different data, users, systems and support arrangements can change the result. Plan expansion as a sequence of comparable checks, keeping the proven core visible and identifying what each new site adds to the operating model.

## Map the differences before rollout

List the sites or business units and their relevant workflows, input formats and user roles. Identify which conditions match the pilot and which do not. A shared company name does not mean every branch uses the same records, devices or approval process.

Ask local process owners to review the proposed use. Separate genuine requirements from preferences that would fragment the product unnecessarily. The objective is a maintainable common service with documented local differences, rather than either forcing every site into an unsuitable model or customising each one without control.

## Test a representative next site

Choose the next location to expose a meaningful untested condition. Use a bounded deployment and compare the result with the pilot criteria. Record additional setup and review effort. A site that requires extensive manual preparation may still be viable, but the cost and responsibility should be visible before repeating the rollout.

Keep access and information review aligned with the actual configuration. Do not assume that a central approval covers a new data source or external integration automatically. Route material changes through the buyer's responsible reviewers and preserve the approved use at each stage.

## Build a support structure that scales

Identify local contacts, central ownership and the supplier's escalation route. Agree how issues are categorised and how a shared defect is distinguished from a local configuration problem. A common issue log can prevent several sites from independently repeating the same investigation.

Ask how updates reach all affected users and how the current configuration is documented. The service should not depend on the original pilot team personally helping every new location. Transfer routine knowledge and clarify which tasks remain with the supplier.

## Expand on evidence

Review usability, reliability and effort after each meaningful stage. Compare actual usage charges and support demand with the expansion assumptions. Pause to correct a material weakness rather than treating the rollout count as the only success measure. A successful expansion preserves the value demonstrated in the pilot while making the broader service understandable, supportable and commercially justified.
