A business-consulting agreement should define how evidence is gathered, findings are reviewed and recommendations are handed over. It should not promise a revenue or profit outcome that depends on factors beyond the consultant's control. For a small business, clear working expectations help protect staff time and keep the engagement focused.

## Agree evidence and access milestones

Set the timing of the information request, interviews, observations and initial findings discussion. Identify what the business must provide and who coordinates it. A consultant should flag missing information early rather than present unsupported conclusions at the final meeting.

Keep the evidence plan proportionate to the problem. The goal is not to gather every available document, but to obtain enough relevant information to assess the operating question and explain the limits of the assessment.

## Define a useful findings format

Require the consultant to separate observations, hypotheses, recommendations and unresolved questions. Ask for the reasoning behind proposed actions and any alternative considered. A recommendation should be traceable to the investigation rather than introduced as a standard solution used for every client.

For example, if the consultant proposes a new approval rule for quotations, the findings should explain the current delay and why the new rule is expected to address it. The business can then assess the idea rather than accept it because it appears in a professional report.

## Set communication and change boundaries

Name the owner who approves additional work and decisions affecting staff routines. Clarify whether the consultant may speak directly with customers or other suppliers. The engagement should not create unapproved commitments or changes in authority through informal conversations.

Agree how the consultant raises a specialist question outside its remit. A responsible referral can be a sign of scope discipline, not a failure to provide general business advice.

## Review delivery and adoption separately

Assess whether the agreed work was completed and whether staff can understand the proposed actions. If implementation is included, define the trial and review evidence. If it is excluded, identify the internal owner of the next step.

A completed report and a sustained operating improvement are different outcomes. The service expectations should make that distinction clear while giving the SME a practical way to judge the consultant's work, rather than relying on broad satisfaction language or a guarantee that the business will improve simply because recommendations were delivered.
