## Choose a specific waste question

Define the process and the observed loss or repetition. Ask what records exist and who experiences the issue. Avoid combining every cost concern into one vague instruction to make the business leaner.

For example, staff may enter the same order information into several files because no owner has defined the authoritative record. The consultant should investigate why the duplication exists before recommending automation that repeats the same confusion faster.

## Establish a credible baseline

Use a defined period or sample and explain how the measure is calculated. Distinguish actual unused stock or repeated work from estimates based on staff impressions. Interviews can identify questions, but should not automatically become precise savings figures.

Ask the consultant to explain which approval, record or step would be removed and why it is unnecessary. Keep legal, financial, quality and safety controls subject to the appropriate professional review. A process is not improved merely because it has fewer boxes on a diagram.

For example, removing a duplicate entry can be sensible if the authoritative record is accessible and reliable. Removing the only evidence of an approval may create a different risk that the proposed time saving does not justify.

## Report the observed result carefully

Use a bounded pilot and compare the outcome with the baseline and operating context. Record exceptions and the effort needed to maintain the change. Do not convert fewer meetings, less paper or a smaller order into carbon savings without an appropriate method.

A useful consultant leaves the SME with a repeatable way to identify and test waste reductions. The result should be a clearer operating routine with evidence of its effect, rather than a presentation of large potential savings that the business cannot trace to its records or sustain after the engagement ends.
