Group comparable shipments

Separate full-container and groupage movements where their handling and charge structures differ. Review lanes and destination services in meaningful groups. A port-to-port movement should not be treated as equivalent to a shipment that includes complex collection and warehouse coordination.

Agree the milestones used in reporting and the evidence supporting them. Distinguish estimated dates, actual events and buyer-controlled decisions. A single completed status can conceal whether the shipment is physically delivered, administratively closed or still awaiting financial reconciliation.

Measure document and instruction quality

Track avoidable corrections in work the forwarder prepares or checks. Separate supplier errors from changed source information or new requirements. Retain examples so the team can identify whether the checklist, buyer input or approval process needs improvement.

Review whether active instructions remain consistent after amendments. A correction accepted by the account manager but not reflected in the origin partner's record is a coordination issue even if the shipment eventually proceeds.

Evaluate the usefulness of updates

Measure whether the buyer received the information needed to act before a decision became urgent. A hypothetical schedule change may be external, but the forwarder's delay in notifying the warehouse is a separate performance question. Count useful communication rather than messages sent.

Examine significant exceptions individually. An overall average can hide one shipment where an unowned receiving decision created substantial disruption. Identify the next action, responsible party and evidence of correction.

Include delivery and commercial closure

Track unresolved discrepancies, missing delivery records and final charges that require clarification. Do not count the account as accurate merely because the supplier eventually corrects an invoice after repeated chasing.

Use the findings to improve the shipment instruction, change the allocation or require a targeted action from the forwarder. Set an owner and verify whether the correction works on later movements. At renewal, retain lane and scope context behind the figures. The scorecard should support a fair buying decision without pretending that every external transport event is controlled by the supplier or that a favourable transit average proves reliable coordination across all the handoffs the buyer needs.
