Establish the reference's shipment context
Ask about origin, destination, broad cargo characteristics and whether the service included collection, document coordination, clearance support or final delivery. Record the period of use and the teams or partners involved. Avoid requesting confidential rates or commercially sensitive cargo information unnecessarily.
If the proposed work uses a different lane or destination partner, note the limitation. The reference can still reveal the forwarder's general account discipline, but it should not become proof of untested local capability.
Ask about quotation and document clarity
Did the provider explain included and excluded charges before booking? Were packing assumptions and document instructions checked early enough to correct errors? Ask for a concrete example rather than a general statement that the staff were helpful.
A useful question is what the reference would specify differently for the next shipment. The answer may identify a missing milestone, unclear destination charge or unassigned receiving responsibility that can be corrected in the new RFQ.
Explore a genuine exception
Ask about a routing change, discrepancy or revised receiving instruction. Who communicated the issue, what decision was needed and whether the forwarder remained accountable across the partner chain? Distinguish an external delay from the quality of the provider's response.
For a hypothetical reference that experienced late arrival, the relevant question is whether useful information reached the receiving team in time to change its plan. A delay alone does not prove poor coordination, while silence can be a separate service weakness.
Review shipment closure
Ask whether delivery evidence and the final account were clear and whether disputed items remained visible until resolved. A shipment that eventually arrived may still have required extensive buyer effort to reconcile charges or obtain records.
Summarise direct observations, scope and remaining questions. Give the shortlisted forwarder an opportunity to explain material differences or concerns. Use the findings to shape the pilot and accepted responsibility map, not simply to assign a satisfaction score. The strongest reference evidence helps the buyer decide what to verify before booking and which controls should remain in the shipment instruction after the commercial award is made.
