Define completion for each stage
List the required outputs and the decisions they support. Identify what information must be verified and what assumptions may remain at that stage. A concept can legitimately contain open details, but those details should be visible rather than mistaken for confirmed construction information.
Agree the client's review period and the way comments are consolidated. The consultant's programme depends on timely decisions, while the client needs enough information to approve responsibly. Record both obligations so a delayed stage can be understood without automatically assigning blame.
Establish document control
Use consistent drawing identifiers, revision dates and issue purposes. Ask how superseded information is withdrawn from active use and how recipients learn of a material change. A contractor should not have to guess whether the latest email attachment replaces an earlier approved layout.
Keep selection approvals linked to the exact sample or specification. A general message approving a colour is less useful if several similar options remain in circulation. The record should allow someone absent from the meeting to identify what was accepted and for what purpose.
Agree the query and change route
Define who receives contractor or supplier questions and the expected response process. Separate a clarification from a design change with cost or programme consequences. Identify when specialist input or client approval is needed before an answer can be treated as an instruction.
Avoid response targets that imply a consultant must issue an unsupported technical answer before relevant information is available. A useful service commitment can include acknowledging the query, identifying the dependency and providing the next decision date. Clarity about uncertainty is part of a reliable design service.
Review information quality
Track repeated omissions, conflicting revisions and unresolved queries alongside milestone timing. Discuss whether the cause is an unclear brief, missing specialist input or incomplete coordination. Agree focused corrective action and verify it in the next issue. The appointment should produce information that the project can use with confidence at its stated stage, not simply a favourable schedule report that hides unresolved design decisions.
