Turn the business problem into an evaluation brief
Describe the current process, affected teams, known constraints and desired decision. Include available information and important gaps. Ask bidders to explain how they would test the problem statement, what evidence they need and which findings could change their proposed approach.
Be wary of a solution presented before the consultant has examined the underlying issue. A credible proposal can suggest hypotheses while acknowledging what remains unknown. It should distinguish activities from outputs and show how each output will support an action or decision.
Evaluate the team that will perform the work
Meet the proposed engagement lead and key delivery staff. Ask them to discuss a comparable assignment, their individual role and a difficult finding they had to resolve. Confirm expected availability, location and the process for replacing named personnel.
Distinguish senior oversight from day-to-day delivery. A senior partner's participation in the sales meeting does not establish how much time that person will spend on the project. Ask for a clear staffing model and responsibilities rather than a page of impressive biographies unrelated to the actual team.
Test the method on a small case
Provide a realistic, non-confidential scenario and ask how the consultant would investigate it. For example, if order approvals are slow, a useful answer should examine decision rights, exceptions and data before assuming the solution is another workflow tool.
Assess whether the team can explain uncertainty, challenge assumptions respectfully and work with process owners. Avoid extracting substantial unpaid consulting work during selection; a bounded discussion is enough to reveal how the team reasons.
Select for usable delivery
Request a sample output and handover approach. Ask how recommendations will be prioritised, costed and assigned to owners, and what support is included after presentation. Record why the chosen team fits the problem and which capabilities remain untested. A well-supported selection connects expertise to your organisation's decision rather than treating reputation or presentation quality as a substitute for evidence.
