What to do

  • Define which attributes must remain unchanged, such as dimensions, material, or compatibility.
  • Specify who can approve alternatives and what information the supplier must provide.
  • Record the price, warranty, and return implications of each approved replacement.

Use one current version of the agreement

Record the change reference, original requirement, revised requirement, reason, and effect on price and timing. Identify the person authorised to approve it and the date the revised instruction takes effect. Make clear whether the supplier should pause affected work while a decision is pending. This prevents a discussion about an option from being mistaken for an instruction to proceed.

After approval, update the working scope and tell the people responsible for delivery and acceptance. Keep the original and revised records linked. At closeout, check completed work against the approved version rather than reconstructing decisions from scattered messages.

Consider this hypothetical example.

A recurring item is unavailable and the wholesaler offers a replacement with the same general description. Identify which attributes matter to use, such as dimensions, material, or compatibility. Ask the responsible buyer or technical reviewer to approve the alternative before dispatch. Record whether it is a one-off substitution or a new standard item. Without that distinction, the next order may silently repeat an alternative that was accepted only for an urgent exception.
