Define exact-order fulfilment
Compare the accepted product, source, quantity and timing with the confirmed order. Record approved alternatives separately from discrepancies. A delivery should not count as fully successful merely because it contains a similar material family or most of the order value.
Preserve buyer-side changes and approval dependencies. A fair review distinguishes a supplier delay from a revised requirement or late technical decision that changed the original commitment.
Track receiving and evidence problems
Review damaged packaging, missing product documents, unclear batch references and quantity differences. Identify the operational effect, such as a held load or an incomplete work area. A low-cost missing accessory may have a larger programme impact than its invoice value suggests.
For example, a trader can deliver most finishing materials on time while repeatedly omitting the components needed to complete the system. The scorecard should show that recurring constraint rather than celebrate a high delivered-value percentage.
Examine the response to exceptions
Track the supplier's acknowledgement, proposed action, collection or replacement and final closure. Keep physical stock status and financial credit visible. A case awaiting technical assessment should have an owner and next step rather than remain indefinitely marked pending.
Analyse patterns by material line or source where the records support it. Do not infer a product defect from a small or incomplete sample; refer technical concerns to the appropriate qualified review.
Check whether site staff received the current approved schedule in time to inspect the load. A discrepancy discovered late may reveal a purchasing-to-site handover gap as well as a supplier issue, and both need appropriate correction.
Use evidence to improve the next order
Agree specific actions such as clearer unit descriptions, earlier shortage warnings or better document-to-batch links. Review whether those actions work on subsequent deliveries. Keep strong performance in one range distinct from capability in another.
A useful review helps the project obtain the approved materials predictably and makes the trader's limitations clear. It should not become a contest over how to count loads while the site repeatedly stores unidentifiable or unaccepted stock that purchasing has already treated as a completed order.
