Use an agreed order baseline

Compare deliveries with the confirmed order and approved product schedule. Record the quantity, product identity, pack format and delivery window. Keep approved alternatives distinct from exact fulfilment so the supplier cannot appear perfect by replacing every unavailable item with something else.

Where the buyer changes an order late, preserve that history. The review should be fair about which requirement the supplier actually accepted and when it became committed.

Track the exceptions that affect production

Review shortages, late warnings, unapproved changes and items held or rejected under the buyer's controls. Identify whether the problem disrupted preparation or created additional assessment work. A small missing ingredient may matter more operationally than a larger shortfall in an optional item.

Ask the kitchen and food-safety teams for evidence rather than relying on a broad satisfaction comment. Different teams may observe different parts of the supply process, and their accounts should be reconciled.

Examine patterns by item and route

Compare recurring discrepancies by product, manufacturer, delivery arrangement or other relevant factor where the data supports it. Avoid inferring a safety defect from a few incomplete records; refer technical concerns to the qualified owner for assessment.

For example, repeated pack-size changes on one line may indicate an inaccurate product schedule or unstable sourcing. The correction could be a tighter specification and change notice, rather than a general demand that the trader improve quality.

Link the review to assigned improvements

Track whether the supplier provided investigation responses, collected rejected goods as agreed and reconciled credits. Keep physical stock status and financial closure visible. A completed credit does not necessarily resolve the reason for a repeated receiving problem.

Agree specific actions with owners and a review point, such as earlier shortage reporting or more complete lot information. Use the next orders to test those changes. A useful performance review improves the reliability of the approved ingredient range and makes renewal decisions understandable, rather than rewarding a high average score while the kitchen repeatedly works around the same unresolved product issue.
