Onboarding a business consultant for a UAE SME review

Define the problem in observable terms

Describe the process or decision that prompted the appointment. Examples include delayed quotations, inconsistent branch routines or unclear responsibility for customer follow-up. Record what the business currently observes and what remains an assumption.

Avoid instructing the consultant to confirm a preferred explanation. A slow quotation process may reflect incomplete enquiries, approval delays or a different issue. The initial brief should allow the consultant to test the cause rather than merely document the owner's first impression.

Agree access and operating boundaries

Identify staff interviews, records and process observations within scope. Assign an internal contact to coordinate access and explain how customer or employee information will be handled appropriately. Do not provide unrestricted access to unrelated records simply because the consultant requests a broad business review.

State whether the consultant is diagnosing, recommending or implementing changes. Staff should know that the consultant's questions do not automatically authorise changes to pricing, roles or customer commitments.

Establish a shared baseline

Select a small set of measures relevant to the problem and define how they are calculated. Use available records and acknowledge gaps. A baseline based on a limited sample should not be presented as a complete picture of the business.

For example, the team may record the time between receiving a complete enquiry and issuing a quotation. That is more informative than measuring from the first customer message when different enquiries arrive with very different levels of detail.

Agree the first decision point

Ask for an initial findings discussion that distinguishes observed evidence, hypotheses and proposed next steps. Identify who reviews the findings and who can approve a trial change. The consultant should explain where further evidence or specialist input is needed.

Retain the brief, access plan, baseline definitions and deliverable schedule. A useful onboarding process makes the engagement manageable for a busy owner and staff team, while preventing a general consultation from expanding into an undefined mandate to change every part of the business.
