Reference-check questions for business service providers

In brief

A reference is most useful when the past assignment resembles your own. General praise says little about deadlines, rework, or the amount of client supervision required.

A reference is most useful when the past assignment resembles your own. General praise says little about deadlines, rework, or the amount of client supervision required.

What to do

  • Ask the reference to describe the scope, team size, and buyer responsibilities.
  • Discuss one missed expectation and how the provider corrected it.
  • Confirm whether the proposed delivery team includes people involved in that assignment.

Ask about a concrete past event

With the reference’s agreement, keep a short record of the assignment discussed and the context of the answers. Ask what happened, how the provider responded, and what the buyer had to do. Separate first-hand experience from opinion about work the reference did not observe. Avoid asking for confidential commercial information that is unnecessary to your decision.

Compare the account with the current proposal and note any differences in team, location, volume, or scope. A positive reference is useful evidence for a comparable situation, not a guarantee of future performance. Resolve the most important mismatch directly with the candidate.

Illustrative buying situation

Consider this hypothetical example.

A reference praises a consultancy’s senior partner, but the proposed assignment will be delivered by a different team. Ask which people performed the comparable work and how supervision operated. Discuss a specific correction or missed deadline rather than asking only whether the reference was satisfied. The answer may still support the supplier, but it should be evidence for a delivery model that resembles the current proposal, not a personal reputation transferred without examination.

Your next decision

Use the conversation to test specific proposal claims, then record unresolved differences for clarification.
