Establish the implementation context

Confirm the workflow, product version and broad scale involved. Ask whether the customer uses a standard product, custom development or a managed service. Determine whether the proposed implementation resembles that arrangement. A result achieved through extensive bespoke support may not transfer to a lower-cost self-service offer.

Obtain permission for the reference conversation and respect confidentiality. Avoid requesting live data, security details or commercially sensitive figures. The operating model and lessons can usually be discussed through examples that do not expose the reference customer's records.

Ask about the path from demonstration to use

Explore what preparation and integration work was required. Ask which tasks were performed by the customer and which by the supplier. Find out whether the implementation matched the original proposal and how changes were agreed. This can reveal hidden effort that a polished demonstration does not show.

Discuss the product's limitations candidly. Ask for an example of an output or workflow that required correction and how users recognised the issue. A useful reference explains the review process and support response rather than presenting the tool as infallible.

Examine continuity and updates

Ask how product changes are communicated and whether they have affected the customer's workflow. Find out whether documentation and support remained usable after staff changes. If the reference depends on direct access to a founder, ask the bidder how the proposed contract receives equivalent support without assuming the same informal relationship.

Discuss whether the customer can obtain the records needed for internal review or transition. The ability to leave a service is relevant even when the relationship is positive. A reference need not have exited to explain whether exports and account administration work in practice.

Translate findings into evaluation tasks

Record which observations support the proposed use and which need a pilot or clarification. Do not turn one customer's experience into a universal claim about performance or savings. Use the conversation to improve the contract's implementation assumptions, support commitments and acceptance criteria. That is more valuable than collecting a favourable quote that cannot explain why the supplier fits the buyer's actual requirement.
