Establish the reference's context
Ask which materials were supplied, the delivery pattern and the level of source or batch control required. Confirm the period and whether the same trader entity and team are involved. A reference for standard dry goods may not reveal the process needed for finish matching or specialist material evidence.
Identify the person's role. Site staff may know delivery and packaging, while purchasing knows credits and the technical team knows submittal records. Treat each account within the person's observed experience.
Explore product and source consistency
Ask whether deliveries matched approved references and whether changes were communicated before dispatch. Request an example of a proposed alternative and how the trader supported its review. Do not ask the reference to disclose confidential project specifications unnecessarily.
For example, a trader may have supplied additional finishing material after the first allocation was exhausted. Ask how batch or visual differences were identified and assessed rather than assume the later order matched automatically.
Discuss a rejected or incomplete delivery
Ask how the supplier responded to missing records, damaged packaging or a wrong quantity. Separate the site's technical decision from the trader's commercial handling of collection and replacement. A credit issued eventually may not describe the disruption caused by an unclear next step.
If no genuine exception occurred, record that limitation instead of treating the reference as evidence of an untested claims process.
Ask whether the reference dealt with the same depot or delivery route proposed for your site. A trader’s central operation may have performed well while the local sourcing and transport arrangement now offered has not been tested by that customer.
Use the findings in a bounded award
Write down specific observations and differences from your requirement. Give the candidate an opportunity to clarify material concerns. Avoid repeating an unverified allegation about material quality or compliance as an established fact.
Combine references with product evidence, the proposed sourcing model and a representative first order. Approve the range actually assessed and retain the conditions for expansion. The reference check should help the buyer understand how the trader behaves when the project needs clarification or correction, not replace the technical review required for each material and application.
