Keep an approved baseline
Retain the operating brief used for the accepted recommendation and quotation. It should identify confirmed activities, locations, ownership assumptions and services purchased. Mark the date and the person authorised to approve it. Without a baseline, the parties cannot reliably distinguish an added requirement from work omitted in the original proposal.
Use one controlled record for changes. A founder may discuss ideas in several conversations, but an exploratory question should not automatically become an instruction to revise an application or incur a fee.
Ask for the effect before approving the work
Describe the proposed change and ask the provider which documents, submissions and external checks it affects. Require it to separate confirmed consequences from issues needing authority confirmation or qualified advice. Request the additional work and charges in a form the founder can approve or reject.
For example, a founder adds a commercial activity after the first document pack is prepared. The provider should explain whether it needs a revised recommendation, new information or a changed submission. Procurement should not invent that answer; it should ensure the answer is obtained from the appropriate source and recorded before proceeding.
Control instructions across the delivery chain
Identify who may authorise the change and how the provider communicates it to partners. A document-preparation partner should not continue using the old brief while the account manager tells the founder that the revision is in progress. Ask for acknowledgement of the updated instruction at the relevant handoffs.
Keep superseded documents available for history but clearly separated from the active pack. Record any withdrawn instruction so it does not reappear later without its earlier decision or cost assessment.
Update the budget and completion plan
After approval, revise the engagement's fee record, milestone plan and handover checklist. Identify work already completed that remains valid and work that must be repeated. Give each unresolved dependency an owner and a next action.
At handover, reconcile the delivered records with the final approved brief rather than the original package description alone. This makes the change process useful to both parties: the founder can adapt the business plan, and the provider can perform authorised work against a clear scope without relying on assumptions about informal messages.
