Define the pilot's decision question
Identify whether the trial assesses reconciliation, user roles, exception visibility or integration with an existing process. Choose representative transaction types and record what remains outside the scope. A single successful demonstration cannot establish performance under every future volume or condition.
Confirm the contracting entity and underlying service arrangement before live use. Use a test environment or sanitised information where it can answer the question without a financial action. Any live activity should be explicitly authorised through the company's established process.
Trace the full record
Follow an instruction through acknowledgement, status and final reporting. Ask what each stage means and which entity controls it. Verify that identifiers, fees and outputs can be reconciled by finance without unexplained manual reconstruction.
Consider a hypothetical test showing a successful front-end response but no matching entry in the settlement or completion report. That is a pilot finding even if the user interface appears polished. The trial should not end at the easiest visible success point.
Examine an exception safely
Use the provider's supported test method or a structured scenario to review a rejected instruction or disputed charge. Do not manufacture an unnecessary live financial problem. Observe who investigates, what evidence is available and how the authorised team decides the next action.
Check access administration and separation of responsibilities against the company's controls. Record whether the normal operating team can use the service without relying on the supplier's senior demonstrator to intervene continuously.
Decide what may expand
Reconcile charges and final outputs with the accepted pilot scope. Record unresolved contract, reporting or control gaps and the evidence required to close them. A workaround may be useful temporarily but should not be described as full delivery of the intended service without approval.
Have the appropriate finance, legal and risk reviewers assess the findings before broader use. Approve only the scope demonstrated, require a correction or select another provider. The pilot should improve the purchasing decision and operating instructions, not become a ceremonial transaction that obscures uncertainty behind one successful screen or an unsupported promise about future financial outcomes.
