Establish the comparable facts

Ask about the problem, scope, organisation size and engagement phase. Identify which named consultants performed the work and their roles. A reference for strategy development may offer limited evidence for a hands-on operating-model transition, even when both assignments were called transformation.

Record whether the reference's organisation had strong internal analytical capacity or required the consultant to provide it. Differences in buyer support can explain why the same consulting method may require a different team or timetable in your organisation.

Ask how findings were supported

Explore the consultant's use of data, interviews and alternative explanations. Ask whether the team made limitations visible and how it responded when stakeholders challenged a conclusion. A useful reference can describe an example rather than merely saying the consultants were thorough.

For example, ask whether a recommendation changed after validation with process owners and why. That discussion can reveal whether the team treated engagement with the business as a source of evidence or only as a way to secure approval for a predetermined answer.

Examine usability and implementation

Ask which deliverables remained useful after the team left. Find out whether owners, dependencies and next decisions were clear, and whether internal staff could maintain the working files. Distinguish recommendations accepted by management from results actually achieved through implementation.

Discuss scope control and commercial clarity. Ask how missing data, additional stakeholder requests and changes were handled. The buyer needs to know whether the consultant raised issues early and supported informed decisions rather than presenting unexpected fees near completion.

Keep the evidence bounded

Do not ask the reference to disclose confidential findings or speak beyond its experience. Summarise observations accurately and give the bidder a chance to explain material differences. Combine the reference with team interviews, sample outputs and the proposed method. The resulting assessment should show what the reference supports and where the buyer still needs evidence, rather than turning a favourable relationship into a universal endorsement of the consulting firm.
