Set evidence and review milestones

Agree when the team will provide its information request, initial issue list, draft outputs and final deliverables. Identify the inputs and approvals needed from the business. A milestone should show the conditions for completion rather than conceal missing records behind a nominal deadline.

Ask each adviser to identify matters that could prevent finalisation. The business should receive early notice of a significant gap, not learn about it in a qualification attached to a report delivered on the last day.

Define cross-workstream communication

Name the owners of material assumptions and the route for reconciling financial and legal findings. Require changes to reach affected professionals before they finalise related work. Preserve each adviser's responsibility for its own conclusion rather than forcing a combined answer without the necessary review.

For example, counsel may identify an unresolved contractual point that affects a forecast. The service plan should explain who flags the issue, who revises the analysis and who tells the business what remains conditional.

Establish escalation and response expectations

Agree how urgent questions are classified, who responds and when the business should expect a substantive update. Acknowledging a message is different from completing an assessment. The arrangement should allow advisers to explain when a question needs more evidence or a specialist rather than reward an unsupported quick answer.

Set the process for changes in the delivery team, availability or scope. The buyer needs to know when a different person or firm will take responsibility for work it has already authorised.

Measure professional delivery appropriately

Review timeliness against dependencies, clarity of issue reporting, consistency of versions and completion of agreed scope. Have the relevant qualified owners assess technical adequacy. A procurement scorecard should not substitute for professional review of the advice itself.

Record corrective actions where communication or coordination failed. The purpose is a dependable engagement process that supports informed decisions. It is not to judge an adviser solely by whether the underlying transaction, dispute or financing achieved the result management hoped for when the project began.
